I took a look at your picture - this situation, where you planted it in garden soil, is root rot, and what you need to do now is check whether there are any fresh stems. If there are, quickly cut them off and soak them in carbendazim or mancozeb. Re-cuttings from the stems - do not keep any of the flowers, just stick the cuttings in and there is still a chance they will survive; the rot is quite advanced now. Saving it is impossible - taking cuttings is the only reliable method. You still discovered it too late. If you had cut it off as soon as you noticed the base starting to turn black, cut off all the upper stems and taken cuttings, you could still have kept several plants, but now the blackening has reached the top. There are not many fresh stems left. Basically the whole plant is already done for.

The main cause of this situation is that your potting soil is compacted and not breathable, so it stays wet for a long time after watering, causing black rot, or poor ventilation - there are reasons either way; in any case, the roots have rotted. Next time you plant a kalanchoe, be sure to remember to use loose, breathable soil, and sterilise the soil before planting - you can mix carbendazim with water and water it through thoroughly. If indoor ventilation is very poor, regularly water the roots once a month with carbendazim mixed with water, and this will prevent it very well. The root system of the kalanchoe is very weak - it is a fibrous root system, and it fears compacted soil and waterlogging most of all, which is the main cause of its root rot.
